
3PL and WMS EDI Integration: Managing EDI Across Multiple Fulfillment Partners
The compliance rule with 3PL fulfillment is simple and unforgiving: even when your 3PL picks, packs, and ships the product, any EDI errors are your chargebacks. The retailer doesn’t care who physically packed the carton — they care whether the ASN matches what their scanner reads at the dock. If your 3PL packs cartons differently from what your ASN describes, you get the ASN accuracy chargeback. If your 3PL ships late and the ASN goes out after the retailer’s window, you get the timing chargeback. The chargeback flows to the vendor of record, which is you.
This is the specific complexity 3PL fulfillment creates: you’re responsible for the accuracy of EDI data that’s generated by a system you don’t control — your 3PL’s warehouse management system. The ASN has to reflect what your 3PL actually packed, but the ASN is transmitted from your EDI system. If those two data sources aren’t synchronized, mismatches happen — and those mismatches cause the exact same ASN-accuracy chargebacks we’ve covered throughout this blog, just with a root cause that’s harder to fix because it spans two organizations.
The Synchronization Problem
Here’s what happens when the data chain between your 3PL and your EDI system breaks:
Your ERP or order management system receives the 850 and creates the order. The order flows to your 3PL for fulfillment. Your 3PL picks and packs — and in the process, they may substitute an out-of-stock item, split a carton differently from the pick list, or adjust a quantity. Those packing realities exist in the 3PL’s WMS. But your ASN is generated from your ERP’s order data — which reflects what was supposed to ship, not what actually shipped. The ASN goes out saying carton 1 contains 24 units of SKU A. The 3PL actually packed 24 units of SKU B because SKU A was short. The DC scanner reads the carton, matches it to the ASN, and the UPC doesn’t match. ASN accuracy chargeback — triggered by a data mismatch between your 3PL’s packing reality and your ERP’s order data, transmitted through your EDI system as if it were accurate.
The same problem applies to timing. If your 3PL ships at 2 PM but doesn’t send you the shipping data until 5 PM — or sends it in a format you have to manually process — your ASN goes out at 5 PM or later. For Walmart’s 30-minute window, that’s already a miss. The ASN is late not because you were slow, but because the data flow between your 3PL and your EDI system has a lag in it.
Keeping Data Synchronized Across Multiple 3PLs
The problem compounds when you use multiple 3PLs — which many growing suppliers do, either because different 3PLs serve different geographic regions or because different 3PLs handle different product categories. Now you’re trying to keep EDI data accurate across your ERP and two or three (or more) 3PL systems, each with its own data format, its own shipping cadence, and its own potential for packing deviations. A mismatch between what one 3PL ships and what gets reported in the ASN causes the same chargeback as a mismatch from any other source — the retailer’s scanner doesn’t know or care which 3PL packed the carton.
The solution is a single integration layer that connects all your fulfillment partners — every 3PL’s WMS or API, plus your ERP — to your EDI system. Shipping data flows in from each 3PL in real time, and the ASN is generated from that actual shipping data, not from your ERP’s order data. When the 3PL substitutes an item, the ASN reflects the substitution because it’s generated from the 3PL’s packing record. When the 3PL ships at 2 PM, the ASN transmits at 2 PM, because it’s triggered by the ship event, not by a manual process on your end.
Integration Approaches
Manual file exchange — Your 3PL sends a shipping file (CSV, Excel) and someone on your team manually creates the ASN from it. This is where most 3PL chargebacks originate: the file arrives late, the manual ASN creation introduces data entry errors, and the timing window is missed. Workable at very low volume; a liability at any meaningful scale.
EDI-to-EDI — If your 3PL has EDI capability, they send you an EDI 856 from their WMS, and your system transforms it into the retailer’s required format and retransmits. Better than manual file exchange, but you’re still dependent on your 3PL’s EDI transmission timing and format accuracy.
API integration — Modern 3PLs and WMS platforms (ShipBob, 3PL Central, Extensiv) offer APIs. Direct WMS connection — If your 3PL uses a major WMS (Manhattan Associates, HighJump, SnapFulfil), Spring Systems may have a direct connector that pulls packing data in real time.
What to Contractually Require From Your 3PL
- Shipping data within 30–60 minutes of carrier pickup — not "end of day," not "next morning." The ASN timing window starts at pickup, and your 3PL’s data lag eats into it directly.
- Packing deviations reported in real time — if the 3PL substitutes an item or adjusts a quantity, that information needs to reach your EDI system before the ASN is generated, not after.
- EDI compliance as a contractual obligation — if the 3PL’s data quality or transmission timing causes chargebacks, the cost should be theirs to bear, not yours. Without this, you’re absorbing the financial impact of their operational failures.
Audit 3PL ASN accuracy monthly — pull 10 recent ASNs and compare them to the 3PL’s shipping records. If they don’t match, the problem is in the data flow between your 3PL and your EDI system, and it needs to be fixed at the integration level, not by disputing individual chargebacks.
