Optimizing Vendor Compliance: How Retailers Manage Testing and Certification Workflows

November 5, 2026 Retailer Insights

Getting a supplier live is only the start. Over time, suppliers change their maps, systems and providers, and a connection that tested well in year one can quietly drift. This guide is for retailers who want a repeatable testing and certification workflow to keep supplier connections trustworthy. For first-time setup and self-service testing, see Streamlining Vendor Onboarding Without Adding Headcount.

Define test scenarios for each document type

A supplier that can send one clean purchase order acknowledgment may still struggle with a change order or an invoice with credits. Write your scenarios by document type, for example:

  • Acknowledgments: a full accept, a partial accept, a change and a rejection.
  • Ship notices: a simple shipment, a mixed pallet and a split shipment.
  • Invoices: a standard invoice, one with an allowance, and one that corrects an earlier invoice.

Each scenario should state the input, the expected outcome and who reviews it.

Set pass criteria in advance

Decide what a pass means before testing begins. A clear criterion is specific and measurable, such as no structural errors, required fields present, values matching the order, and references that tie to the original document. Write the criteria down once and apply them to every supplier the same way.

Recertify when something changes

A supplier’s connection can change without anyone telling you. Set rules that trigger retesting when a supplier:

  • changes its maps, meaning the rules that translate its data into EDI.
  • changes its systems, such as a new ERP or warehouse system.
  • changes its provider, the company handling its EDI.

Ask suppliers to notify you before such a change goes live, and retest the affected document types, not the entire list.

Keep a simple record

For each supplier, record the last certification date, the document types tested, the result and the reason for any retest. This makes audits and disputes much easier to handle.

A sensible cadence

Beyond change-based retesting, consider a periodic review for suppliers with high volumes or a history of errors. Thresholds depend on your own risk tolerance, so tailor the rhythm to match.
